It’s the question almost every heat pump retrofit runs into: can the existing ducts handle the new equipment? Sometimes yes, but frequently not without changes. The reason comes down to airflow.

Why heat pumps ask more of your ducts

A heat pump heats by moving a larger volume of air at a lower temperature than a gas furnace, which heats a smaller volume of air to a higher temperature. To deliver the same comfort, the duct system has to move more air. Ductwork sized for an old furnace, particularly the return side, which is undersized in a lot of older homes, often can’t supply that airflow. The result is a system that’s noisy, short on capacity, and uneven from room to room.

Signs your ducts are the limit

  • The system is noticeably louder after a heat pump install.
  • Some rooms never reach temperature while others are fine.
  • The air handler struggles or short-cycles.
  • Registers have weak airflow even at full fan speed.

What a duct retrofit usually involves

The fixes are targeted, not always a full replacement:

  • Bigger or additional returns: the single most common change, because restricted returns starve the system.
  • Resized supply trunks where the main runs are too small for the new airflow.
  • A new plenum and transitions at the air handler so the connection matches the equipment.
  • Sealing and balancing the modified system so the airflow actually reaches each room.

Get the ducts assessed with the retrofit

The cleanest outcome comes from looking at the ductwork at the same time as choosing the heat pump, rather than discovering comfort problems after the install. A duct assessment shows whether the existing system is adequate, needs targeted changes, or is the reason a previous retrofit underperformed.

Frequently Asked Questions

Do heat pumps need bigger ducts than furnaces?

Often, yes, especially bigger returns. Heat pumps generally move more air at lower supply temperatures than older furnaces, so returns and trunks that were marginal for a furnace can become a bottleneck that causes noise and uneven comfort.
